text-align: left;"><span style="font-family: &quot;思源黑体 CN Regular&quot;; font-size: 17px; color: rgb(0, 0, 0);">生产瓶颈指生产过程中出现的阻碍生产顺利进行的因素。造成生产瓶颈的原因很多，生产瓶颈可能是因为某个设备落后，或产能低下造成的生产过程在这一环节的卡壳，这叫设备瓶颈；也可能是因为原材料供产不及时，造成间歇性的停工待料，这叫原材料供应瓶颈；也可能是由于操作人员水平不行，使得产品质量，生产速度不行，这叫生产人员素质瓶颈。甚至水、电、气、仓储能力、运输能力不足等对生产的影响，都可能列入生产瓶颈。针对生产当中的问题，首先要找产生问题的原因，也就是要找出产生瓶颈的原因。然后才能对症下药。</span></p><p style="text-indent: 35px; text-align: left;"><span style="font-family: &quot;思源黑体 CN Regular&quot;; font-size: 17px; color: rgb(0, 0, 0);">解决生产过程瓶颈环节的措施有：① 加强对瓶颈设备生产能力的调整，措施有：加班、采用外包协助生产方式等；② 针对瓶颈生产环节设置合理的备用库存，以减小瓶颈环节的能力超负荷程度；③ 考虑增加非瓶颈环节的设备量。</span></p><p style="text-indent: 35px; font-size: 17px; color: rgb(0, 0, 0);">1、数据分析：一谈到数据统计，很多管理者就会讲：“我有统计不良率，我有统计工序的产量……”这只是浅层的数据统计，我们要做的是更深层次的数据统计。数据统计的背后意味着问题的呈现，所以，管理者在做数据统计的时候，不要只统计一个结果数据，而忽略过程数据的统计，因为，这样就会导致制定突破瓶颈的改善动作的时候，没有针对性，耗费大量的人力、物力、财力。数据统计的正确方式是怎么样的呢？数据统计分为结果的数据统计和过程原因的数据统计。比如，某一个工序产量不高，需要做好如下几个数据的统计：（1）产能负荷数据的统计，即产能负荷分析；（2）是什么原因导致产能不高：品质问题？工艺问题？技术资料问题？要通过数据统计出的每个问题所占的比重；（3）如果是品质问题占比最大，还要进一步细分统计造成这个品质问题的各种原因的占比。 通过层层分解，层层细化的方式统计出每个问题的占比，这就是过程原因的数据统计。问题的背后是效率。只有把问题占的比重一个一个统计出来，才能有针对性地制定解决措施。所以，首先要做的是数据的统计，而且这个数据统计不是浅层次的、结果性的数据统计，而是背后有很多原因的、过程的数据统计。“用数据做管理”是每个管理者自我革新、自我突破的一个点。生产管理者要摒弃靠经验、靠感觉做管理的习惯，要用数据统计的方式，要用量化管理的思维去解决、去突破工厂的生产瓶颈。</span></p><p style="text-indent: 35px; text-align: left;"><span style="font-family: &quot;思源黑体 CN Regular&quot;; font-size: 17px; color: rgb(0, 0, 0);">2、问题分析。有了前面非常细致的数据统计以后，问题分析就有了基础。围绕着物料问题、品质问题、工艺问题、计划问题，逐个进行原因分析。其实是什么原因造成的瓶颈问题，很多人都心知肚明，因为天天在车间现场，几乎都是专家。貌似原因分析是多余的。但是，我这里讲的原因分析，是为后面制定改善动作而做的深层次的原因分析。还是产能瓶颈的例子，一个企业因为订单量的增加导致交期延误。通过负荷分析，表面上看起来是效率不高的问题，但通过深层次的原因分析会发现，往往是由于企业的产品结构没有调整，企业的工艺没有进行变更而导致的。原来经过这道工序的这个产品类型，它的操作量相对小一点，而现在换了一批产品呢？可能某一个工序，它的工作量有一些增加；再比如说品质问题，是不是上工序导致的，然后本工序又是哪些原因产生的呢？所以，要进行深层次地挖掘，深层次地去分析问题背后的问题，分析到很多问题的产生原因不需要过多地去解释为止。</span></p><p style="text-indent: 35px; text-align: left;"><span style="font-family: &quot;思源黑体 CN Regular&quot;; font-size: 17px; color: rgb(0, 0, 0);">3、改善动作的确定。有了数据统计，有了原因分析，紧接着就是非常具体的改善动作了。“改善动作具体、责任明确、分工细化”这是确定改善动作的核心要素。即每一个问题，每一个改善动作背后都要有对应的责任人、对应的完成时间，对应的具体工作，一定要防止“假大空”。</span></p><p style="text-indent: 35px; text-align: left;"><span style="font-family: &quot;思源黑体 CN Regular&quot;; font-size: 17px; color: rgb(0, 0, 0);">4、持续的动作固化。很多企业的老板经常讲：“工厂的很多问题我都知道，因为从建厂以来，很多工艺的设计，包括业务的开拓我都亲自参与，所以，各个部门的问题，各个瓶颈问题，我都知晓，我也都明白这里面的原因，但是每次我亲自去抓，效果可以说是立竿见影，但，我一走或者过一段时间不去关注，问题就又复发了。”其实，这个里面的问题是什么？我们在做一个改善项目的时候，我们在突破一个生产瓶颈的时候，没有将有效动作进行固化。如何固化？就是用管理的方式把有效的改善动作形成持续的改善机制。比如说，很多品质控制的动作，那我们从品质检验的各个流程把它规范起来；员工的操作动作，我们把它用作业指导书、用操作动作视频把它固化下来。通过管理的方式方法，通过稽查，通过管理者的频繁持续的检查，瓶颈的突破不仅仅是把效率提升了，把品质问题解决了，更重要的是能够通过这个瓶颈的突破，把企业的流程规范化，把企业的团队培养出来，我觉得这个是我们要注意的一个方面。</span></p><p style="text-indent: 35px; text-align: left;"><span style="font-family: &quot;思源黑体 CN Regular&quot;; font-size: 17px; color: rgb(0, 0, 0);">5、对效果落地的考核。衡量一个管理动作是否能够长期有效地被执行，其中最重要的一条标准是：能够对这个管理动作、流程进行考核。改善工作做好以后，并取得了效果，紧跟着就要用考核、绩效管理的方式，把整套改善方案形成一个闭环，这个闭环就避免了“做做而已、三天打鱼两天晒网、改善效果反弹”的问题。管理者要通过绩效管理的方式、考核的方式把业绩效果与员工的收入挂钩。就像很多以计件薪酬体系为主的企业，容易出现很多的品质问题，因为员工很多时候只管效率，那我们通过现场改善把瓶颈突破以后，通过把各种流程规范化以后，再做一个绩效收官的动作，就让品质、成本、效率情况跟员工的收入挂钩。如果没有“绩效管理、没有考核”最后这个闭环，过一段时间，这个改善动作也会慢慢变成假动作。这是企业突破现场瓶颈要注意的方面，也是最容易让很多管理者、老板忽略的方面。快速地突破生产瓶颈，需要从这五个步骤入手：数据统计、问题分析、改善动作确定、动作的持续固化、绩效考核的机制的建立。</span></p><p style="text-align: left;
