17px;font-family: 微软雅黑;letter-spacing: 2px">这种员工给领导者带来的麻烦一点都不比第一种小,有时候甚至比第一种还危险。一旦你降低了对该员工的关注度,他犯下的错误会转换成为隐患,长期潜伏下来。等到忽然有一天爆发,会让所有人措手不及。</span></section><section style=";padding: 0px;text-align: 2px">对待这种员工,需要有一定的耐心,工作指导可以不做,但对他做的事情的结果要严格检查。首先要肯定他做的工作,同时对于发现的错误,一定要让他自己找出来,自己设法解决。刚开始时,对于同一件事情,这个流程往往要走很多遍,领导者要严厉,要逼着他自己反复的找到错误并解决错误,直到全部解决。结果完美后,给他/她一个大大的拥抱,告诉他,这些全是他自己的功劳,他是有足够的能力将一件事情做好的。</span></section><section 2px">这个阶段的员工,能够将一件事情做完,而且结果不需要过多的检查。但是工作中没有任何更好的想法、改进的意见,完全是按部就班。如果领导的决策能到60分,他就只能做到60分。脱离了领导的工作安排,他就不知道该做什么或者乱作。这样的人,还谈不上是人才,也算不上胜任自己的工作。</span></section><section style=";padding: 0px;text-align: 2px">经验能力的不足,相对容易弥补。优秀的团队领导者,本来就不应该总是坐在靠背椅上闭目琢磨半小时,然后下发指令。他会经常召集团队成员,提出一个困难或者设想,然后倾听大家的意见,提出尖锐的问题,反复讨论,最终决策出好的方案。团队的成员也会在这个过程中得到潜移默化,逐步学会如何分析事情的轻重缓急,如果指定解决困难的方案,如何找到发展的关键环节。</span></section><section 2px">这个阶段一般来说,首先要帮助他把自己的工作指标进行量化,但是还做不到目标管理的阶段。所以指标要进行分解,分成多个可量化的子指标。这样,他在工作中所做的任何改进,都能够在某个子指标中得到反馈。导致子指标下降的,他会总结失败的教训,推动子指标增长的,他会继续发扬成功的经验。在这个过程中,个人的成长会逐步走向良性循环。</span></section><section 2px">这个阶段,让员工和你一起分享成功经验是一个值得尝试的办法。你不一定需要表扬他,但每次他做出任何超过你预期的成绩,你一定要喊他一起聊聊,问问他为什么会取得这样的成绩,背后的原因究竟是什么。初期你可以指导他找到原因,后期如果他还不能准确的分析出原因,我们甚至有可能进行严厉的批评。Anyway,原因最重要,能准确的分析原因很重要,表扬或批评不重要。</span></section><section 2px">这个阶段的员工,已经是公司的人才。费了九牛二虎之劲,总算培养出了招聘环节就能找到的人才。反过来说,招聘环节工作的瓶颈,会严重滞后公司发展的速度。</span></section><section style=";padding: 0px;text-align: left;font-family: 等线;font-size: 14px;caret-color: rgb(0, 0, 2px">自己培养出来的人才,一般来说忠诚度要高于外聘的人,但是很多企业犯的错误就是仍然把他们当作自己打江山的手下,希望和以前一样,想怎么盘就怎么盘;或者就开始做甩手掌柜,完全将工作交给他们去做,不管不问。中国的企业环境比较复杂,很多公司都需要自己的亲信,但是亲信有那么几个就够了。大多数培养出来的员工,你需要将他们当作人才看待,当作职业经理人一样去对待。</span></section><section 2px">培养工作的第一个要点是职业化。公司对员工要职业化,职业化的工作环境要打造,目标管理、绩效管理等等一系列工作都应该纳入正轨;员工对公司也要职业化,职业化的素养要进行培养。亲情化的管理好的时候会让公司加速发展,出现问题时会让公司加速衰败,并不可取。</span></section><section style=";padding: 0px;text-align: 2px">培养工作的第二个要点是理念层面的共识。共识的基础是坦诚,共识的形成需要大量工作上的沟通,共识的建立需要时间的积累。公司规模较大时,应该上升到企业文化的共识。放权的基础是建立在共识上的,随着共识的不断建立,权力也逐步下放下去。有的公司放权会是基于员工的业绩,但我一直觉得业绩是放权过程中不可忽视但是次要的因素,基于业绩的放权会加快企业的发展速度,但是人员出现问题时也会导致巨大的损失。</span></section><section 2px">培养工作的第三个要点是高度。这篇文章并不仅仅是谈论事业部经理、业务总监、副总经理的培养,也包括编辑、程序员、销售组长或者团队Leader。当一个编辑能够胜任自己工作时,我们需要引导和培养他站在主编的角度考虑问题;当一个程序员能够胜任自己的工作时,我们需要引导他站在最终使用者的角度考虑问题。这些人将成为公司更高管理层面上的储备力量,这个培养过程会大大减少领导在前3类人上所花费的大量精力。</span></section><section 2px">放权不意味着不闻不问,你不要去干涉事情的进展,但必须知道事情发展的脉络,积极的沟通是永恒的主题。一方面,不进行大量的沟通,你会失去对具体事务内在逻辑的把握,会慢慢变得纸上谈兵,偶尔会做出错误的决策;另一方面,员工会觉得被忽视,共识也会逐渐降低。提问和倾听,也许会是不错的选择。</span></section><section style=";padding:
